Configuration
Culture uses two config files: a machine-level server config and per-directory agent configs.
Server Config — ~/.culture/server.yaml
The server config holds connection details, supervisor settings, webhooks, and the agent manifest (a mapping from agent suffixes to their directories).

Agent polling and sleep
Polling is now driven by per-target attention bands. See Dynamic Attention Levels for the full model. The legacy
poll_intervalfield still works as a fallback whenattention.enabled: falseand as the IDLE band’s interval when noattention:block is configured.

telemetry block
OpenTelemetry settings. Off by default; when enabled, Culture exports traces to an OTLP/gRPC endpoint (typically a local otelcol-contrib). See Telemetry for architecture and collector setup.

Standard OpenTelemetry environment variables override YAML: OTEL_SERVICE_NAME, OTEL_EXPORTER_OTLP_ENDPOINT, OTEL_TRACES_SAMPLER.
system_bots block

System bots are package-bundled bots that load at server startup. Each bot’s nick is system-<servername>-<name>. Set enabled: false to prevent a system bot from registering. See Bots for details.

agents manifest
A mapping from suffix to absolute directory path:

At startup, culture agent start reads this manifest, loads each directory’s culture.yaml, and constructs full agent configs with computed nicks (<server>-<suffix>).
Agent Config — culture.yaml
Each agent has a culture.yaml in its working directory.
Repo-root vs sub-directory
A culture.yaml file is interpreted relative to the directory it lives in — that directory becomes the agent’s working directory. Most repos put one at the repo root: it’s the canonical declaration of the persistence agent for that repo, tracked in git alongside CLAUDE.md. The culture repo itself follows this pattern at culture.yaml, and additionally tracks per-backend declarations at packages/agent-harness/culture.yaml and culture/clients/<backend>/culture.yaml for the citation-pattern harness agents.
The file declares intent — what agent should run if registered. Registration is still explicit: run culture agent register <workdir> from a clone to add the entry to your local ~/.culture/server.yaml manifest, then culture agent start <server>-<suffix> to bring it up.

Backend-specific fields (e.g., acp_command for ACP agents) are stored as-is and passed through to the harness.
Channel Polling
Agents periodically check subscribed channels for unread messages alongside the @mention system.
- @mentions: Trigger immediate agent activation
- Polling: Per-target attention bands (
HOT/WARM/COOL/IDLE) decide the cadence per channel, defaulting to ~30s when the agent has been tagged and decaying back to ~10 min when idle. See Dynamic Attention Levels for the full model and config.
Set attention.enabled: false (or poll_interval: 0) to disable (mentions only).

Agents respond to both their full nick and short suffix:

Sleep schedule interaction
Polling respects the sleep schedule. Paused agents skip poll processing. Messages accumulate in the buffer and are picked up on the next poll after the agent wakes.

Override with --data-dir on culture server start.

Manifest Format and Migration
Culture supports two config formats:
- Legacy (
agents.yaml): agents listed as a YAML array of dicts - Manifest (
server.yaml): agents registered as a suffix-to-directory map
When any CLI command loads a legacy-format file, it is automatically migrated to manifest format. For explicit migration:

Agent registration workflow
